I’ll never forget the call with their VP of Sales.
“Venkat, our forecast looks perfect every single quarter. Then three days before closing, everything falls apart.”
The numbers told a brutal story: 50% deal collapse rate. Quarter after quarter, they’d forecast 100% and deliver 30%.
This wasn’t a motivation problem. Their team was working relentlessly. This wasn’t a pipeline problem, they had plenty of opportunities. And it definitely wasn’t a skills problem, these were seasoned enterprise sellers.
The real issue? They were confusing activity with qualification.
Here’s what was actually happening:
Their reps were moving deals forward based on buyer interest rather than buyer commitment.
A prospect would attend demos, ask good questions, maybe even request a proposal. The rep would mark the opportunity as “qualified” and advance it through their CRM stages.
But interest isn’t intent. Engagement isn’t commitment.
The forecasts looked strong because the activity looked strong. But activity without rigorous qualification is just motion without progress.
Building a Framework That Sticks
The challenge wasn’t creating a qualification methodology, plenty of those exist. The challenge was creating one their global team would actually remember and use consistently.
That’s how VIBGYOR was born.
Like the rainbow mnemonic you learned in school, VIBGYOR makes deal qualification memorable. But each letter represents a critical qualification dimension that separates real opportunities from wishful thinking:
Value – What measurable, monetizable value are you creating? Not features you’re delivering, not problems you’re solving, but specific financial or operational outcomes your customer can quantify.
Impetus – What’s driving urgency right now? Without a compelling reason to act soon, even the best solution sits in procurement limbo indefinitely.
Budget – Is there actual financial commitment, or just theoretical interest? A qualified deal has a budget holder who’s ready to allocate resources.
Growth – Does your solution accelerate their growth trajectory? Deals tied to growth initiatives get executive attention and priority. Deals tied to maintenance or cost-cutting often stall.
Your organization – Why you, specifically? If your prospect can’t articulate what makes your approach uniquely valuable to their situation, you’re probably competing purely on price.
Obstacles – What could derail this deal? Identifying potential roadblocks early lets you address them proactively rather than discovering them three days before quarter close.
Relationships – Do you have stakeholder relationships at multiple levels? Single-threaded deals are fragile deals. Executive relationships, economic buyer relationships, and end-user champion relationships create resilience.
What Happened Next
The framework itself was simple. The transformation came from how rigorously they applied it.
The results speak for themselves:
→ This organization now uses VIBGYOR to qualify for close to $3 billion in opportunities globally.
→ Their forecast accuracy transformed. Their win rates improved because they stopped pursuing unwinnable deals.
→ The executive who originally brought us in? Promoted twice. The company? On track for an IPO.
Here’s what I’ve learned from this engagement and dozens of similar situations:
Most sales organizations don’t have a pipeline problem. They have a qualification problem.
They’re filling their pipeline with opportunities that feel like they’re progressing but lack the fundamental characteristics of winnable deals. Then they’re surprised when forecasts collapse.
The fix isn’t working harder or generating more opportunities. It’s being more disciplined about which opportunities deserve your team’s time, energy, and resources.
VIBGYOR isn’t magic. It’s simply a structured way to ask the questions that separate real deals from the phantom pipeline.
What would your forecast look like if you qualified with this level of rigor?
Looking forward to helping you win more.
