Last week, a sales executive asked me something that left me stunned:
“Venkat, we’re working more deals than ever, but our close rate is terrible. What are we missing?”
I knew the answer immediately.
They weren’t measuring progress by their customer’s actions. They were measuring it by their own actions.
Here’s what I mean.
Most sales teams celebrate when they send a proposal, complete a demo, or get a “we’ll think about it” from a prospect. But those are YOUR actions, not theirs.
Real progress happens when:
- Your customer starts asking detailed implementation questions.
- They introduce you to other stakeholders.
- They share their internal timeline and budget approval process.
- They begin discussing what success looks like post-implementation.
The Art Behind the Science
Everyone talks about deal qualification as if it’s purely analytical.
But here’s what 15 years of working with Fortune 500 sales teams has taught me: deal qualification is an art.
Science gives you the framework. Art gives you breakthroughs.
So, here are three strategies that separate elite qualifiers from everyone else
1. Research Like a Detective, Not a Tourist
Most salespeople research like tourists – they skim the company website, maybe check out the latest press release, and call it good.
Elite qualifiers research like detectives.
They dig into:
- Industry shifts that might be creating pressure
- Competitive moves that could be threatening market position
- Recent leadership changes that signal strategic priorities
- Financial performance trends that reveal constraints or opportunities
When you understand their world at this level, your questions become surgical instead of generic.
2. Ask Questions That Create “Aha” Moments
Here’s the difference between good questions and great ones:
Good question: “What challenges are you facing?” Great question: “What does your CEO expect from you that your current approach can’t deliver?”
Good question: “What’s your timeline?” Great question: “How did you arrive at that timeline – is it driven by a market opportunity, competitive pressure, or internal deadline?”
The goal isn’t just to gather information. It’s to help your prospect think differently about their situation.
3. Create the “Three-Person Rule”
Here’s a qualification question I love: “When you and I say yes to moving forward, who are three people who could still say no?”
This question does two things:
- It uncovers hidden stakeholders you need to influence.
- It positions you as a partner who understands enterprise decision-making.
One insight from our recent research is that the highest-performing sales teams don’t qualify deals in isolation.
They create what I call “qualification committees” – small cross-functional groups that bring different lenses to each opportunity. It includes:
- A marketing person who understands buyer behavior.
- A finance person who can assess deal economics.
- A delivery person who understands implementation complexity.
This cross-functional perspective often reveals qualification insights that individual reps miss.
When these three perspectives converge on a deal, something magical happens. You stop chasing fantasies and start focusing on winnable opportunities.
Remember: your customer’s progress toward a decision is your real pipeline metric.
Not your activities. Not your process steps. Their movement.
When you start measuring deals this way, everything changes.
→ Your forecasting becomes more accurate.
→ Your time allocation becomes more strategic.
→ Your close rates improve dramatically.
So ask yourself: are you measuring your deals by what you’re doing, or by what your customers are doing?
The answer might be worth $10 million to you.
