The 3 Hidden Customer Mindsets That Silently Stall Your Deals

- Venkataraman Subramanyan

After years of coaching sales leaders across Fortune 500 organizations, I’ve noticed a pattern.

The deals that collapse often don’t collapse because of price, product, or competition. They collapse because of something the customer never said out loud.

Hidden biases. Unspoken mindsets. Psychological barriers that sit beneath the surface of every polite conversation and every nodding head in the meeting room.

The tricky part? Your customer won’t tell you these exist. You have to learn to spot them yourself.

Today, let me share 3 such mindsets that sales executives frequently bring up in our coaching conversations — and exactly how to navigate each one.

Let’s dive in,

#1 The Wall of Skepticism

As you walk into a customer meeting, there’s often an invisible barrier already in place. The customer is sizing you up and thinking,

“Here is a salesperson. I’m not sure if they truly care about our objectives. Let me keep them at arm’s length and discount what they’re saying.”

The tell-tale sign?

  • Superficial engagement.
  • Short answers.
  • No follow-up questions from their side.

They’re present physically but have mentally checked out.

Now, if your intuition tells you this is happening, resist the urge to push harder. The more you push, the more resistance you create.

Instead, take a pause. Start aligning the conversation to their risks and their outcomes. Shift the energy from sitting across the table and negotiating to sitting by their side and ideating together.

When you do this, something shifts. It becomes an intuitive and natural next step for them to work with you.

Here is one of my favorite metaphors, and I share it often with the executives I coach:

When you say it, it is sold. When they say it, it is gold.

Your job is not to convince. It’s to create the conditions where the customer convinces themselves.

#2 The ‘We Know It All’ Mindset

This one is interesting because it catches you off guard.

You’re in a meeting, sharing a perspective, and the customer responds with something along the lines of:

“We’ve been there. We’ve done that. We know everything. Who are you to tell us what to do?”

Most sellers react with frustration or defensiveness. The urge to prove them wrong kicks in.

But here’s what I tell the leaders I work with: This is actually a positive signal.

A customer who is confident enough to push back is a customer who is engaged. They care. That’s a good starting point.

The right way to navigate this? Shift the conversation from what they already know to what they might be missing.

→ What are their blind spots?

→ What opportunities are hidden in plain sight?

→ What haven’t they considered because they’ve been too close to the problem?

When you do this, the conversation elevates from a pitch into an exchange of insights. And in doing so, you naturally position yourself as a partner, not a vendor.

Remember, the goal isn’t to prove that you know more. It’s to help them see what they can’t see on their own.

#3 The Commitment Trap

This is perhaps the most insidious of the three because it’s rooted in human psychology.

A customer has invested significantly in their current provider or solution —-time, money, political capital. And even when the results are underwhelming, they feel compelled to stick with it. The logic goes: “We’ve come this far. Let’s see it through. Hopefully the promised outcomes will materialize.”

So how do you navigate this without directly criticizing their current choice?

A couple of questions I always ask:

“What does your CEO expect from you that your current provider is unable to provide?”

“How does this provider help your organization accelerate towards your vision?”

These questions are powerful because they don’t attack the existing solution.

They simply spotlight the gap between where the customer is and where they need to be. And that gap… that’s your opportunity in disguise.

Remember, your customers’ value realization gaps are the openings where you can step in and make a real difference.

To Wrap Up

Navigating these hidden customer mindsets requires a combination of empathy, insight, and strategic communication.

So the next time you walk into a customer meeting, look beyond the words being spoken. Read the room.

Each of their biases is a signal and each one is an opportunity for you to elevate the conversation.

The best sellers I’ve worked with don’t just sell solutions. They shift mindsets. And that’s where the real impact happens.
