Getting CFO buy-in is where most sales conversations stall.
Why? Because the old playbook – pitch the project, highlight the value, and hope for the best – doesn’t cut it anymore.
Over the years, I’ve helped clients secure early-stage CFO engagement, not just approval, by shifting the conversation entirely.
Here’s your 5-step framework that flips the script:
1. Start with the CFO’s World
To speak their language, you need to understand their reality.
CFOs are focused on minimizing risk, maximizing profitability, protecting cash flow, and cutting costs. But it’s not just about their role, it’s about the moment.
What pressures are shaping their decisions right now?
Frame your conversation within the business and financial environment they’re navigating today.
2. Pinpoint the Constraints
Context is only half the story, the other half is understanding what’s standing in their way.
Ask: What obstacles are keeping them from hitting their goals?
Effective CFO engagement means speaking to both the broader environment (context) and the internal roadblocks (constraints).
3. Decode the Decision Criteria
With context and constraints in hand, it’s time to understand how the CFO evaluates choices.
They’re asking:
- Will this deliver ROI?
- How will it impact cash flow?
- Does it increase or mitigate risk?
But beyond business metrics, there are personal motivators too, such as – reputation, career progression, and legacy.
Tap into these.
4. Make the Case for Change
Once you’ve laid the groundwork with the first three, you’re ready to build a compelling case.
Beyond benefits, highlight the cost of inaction. Show what staying the same could cost them versus the upside of change.
This means articulating the cost of maintaining the status quo versus the cost of implementing change.
By addressing the CFO’s concerns and showcasing the outcomes of your proposed initiative, you create a persuasive argument that paves the way for meaningful action.
5. Align and Activate
Finally, turn the CFO into a champion.
A well-framed case for change gives the CFO the narrative they need to align the rest of the business.
When you bring them in early, they don’t just say “yes”, they help you lead the charge.
The bottom line?
Mastering CFO conversations is about strategic alignment.
Understand their world. Solve their pain points. Align with their logic, and they’ll move with you.
