I was having breakfast at a hotel in Da Nang when something shattered behind me.
CRASH.
A steward had dropped a tray. Cutlery was everywhere and water was pooling across the floor.
I waited for what always happens next: a furious manager swooping in, sharp words and rolling eyes, and embarrassed apologies to guests.
But the manager never came.
Instead, within seconds, five other stewards moved without any instructions.
- One grabbed fresh cutlery.
- Another mopped.
- A third reset the table.
- Two others checked on nearby guests.
Sixty seconds later, the crisis was gone.
And that’s exactly why it worked so beautifully.
The absence of leadership enabled the presence of teaming.
Think about what happens in most organizations when something breaks.
- A deal stalls.
- A client deliverable misses.
- A process fails.
What’s the first move?
Wait for direction. Check who’s responsible. Protect your lane. Let leadership sort it out.
But that restaurant team in Da Nang showed me something I haven’t forgotten:
The strongest teams don’t need a leader in the room to do the right thing.
They’ve internalized the standards.
They trust each other’s judgment.
They’ve absorbed the values.
Leadership isn’t absent. It’s embedded.
It’s in the hiring decisions.
It’s in a culture that says, “We help, we don’t wait.”
It’s in psychological safety that says, “We’ve got you.”
The paradox every leader has to sit with is:
Your job isn’t to be essential. It’s to become unnecessary in the moments that matter most.
A question worth sitting with
When something breaks on your team, whether it’s a deal, a deadline or a relationship, what happens in the first 60 seconds?
Do people look to you for direction?
Or do they look at each other, and move?
The best leadership moment you’ll ever create might be the one you’re not in at all.
