The best salespeople I’ve ever coached share something that surprises most leaders.
They don’t chase more opportunities. They pursue fewer.
It runs against everything we’re taught. Fill the pipeline. Book more meetings. Run more demos. Send more proposals. Keep the funnel full and the numbers will follow.
But after two decades coaching Fortune 500 sales teams, here’s a pattern I see far too often:
Activity is not a proxy for progress.
A packed pipeline can look like momentum. And it can become the biggest illusion in sales.
There’s an old saying I keep returning to: a person who defends everything, defends nothing.
The same truth lives at the heart of every great sales organization.
When you try to work every opportunity, you spread your energy thin. Your attention fractures. Your best thinking gets divided across deals that were never going to close anyway.
But when you focus on the right ones, something shifts.
→ Your customer conversations go deeper.
→ Your team interactions become more intentional.
→ Your deal sizes grow, and your win rates follow.
This is the move from volume to value. And it begins with a single question.
When I sit with a sales team, I’ll often ask them:
“If you could only work on three deals this quarter, would this one make the cut?”
It sounds simple. It isn’t.
That one question has reshaped how hundreds of salespeople think about their pipeline. Because it forces a choice. It asks them to look at every opportunity and decide, honestly, whether it earns their full attention or simply fills space on a forecast.
Here’s the reframe I want to leave you with.
Qualification isn’t about saying no to opportunities.
It’s about saying yes to the right ones, with full commitment and complete skill.
The strongest teams I work with aren’t working harder than everyone else.
They’ve simply decided where their expertise belongs. They channel it where it creates the greatest impact, and they protect it from everything else.
The shift from volume to value was never about effort. It was about focus.
So as you look at your own quarter, sit with this for a moment:
What would change if you worked only on the deals that truly matter?
