The best sales meetings I’ve sat in had no product pitch at all.
They were built on strategic, well-timed questions that helped the customer see their own business with fresh eyes.
After years of working with sales teams across SAP, Microsoft, Workday and Salesforce, I keep coming back to the same pattern.
The sellers who win the biggest deals spend the least time presenting their product and the most time preparing the questions that create clarity.
That’s why my mantra has always been: every powerful customer meeting is three parts preparation and one part execution.
Its sophistication lies in its simplicity: five questions, asked in a deliberate sequence.
Let’s walk through them.
1. What do you have too much of?
Start with excess. Customers find it easy to talk about, because they live with it every day.
→ Too much complexity.
→ Too many disconnected systems.
→ Too much misalignment between teams.
→ Too many processes limiting agility.
Excess reveals constraint. When you see what is weighing your customer down, you begin to see what is holding them back.
2. What do you have too little of?
Then move to scarcity.
→ Too little visibility into the pipeline.
→ Too little confidence in the forecast..
→ Too little collaboration across functions.
→ Too little leadership confidence to take on a large-scale transformation.
Too much and too little are the qualitative core of the conversation. These gaps shape priorities, and priorities decide where budgets go.
3. What needs to go up?
Now shift to the metrics that matter, and think in terms of KPIs. Revenue is the obvious answer, and the richer ones sit just beneath it:
→ Win rates in strategic accounts.
→ Average deal size.
→ Customer lifetime value.
4. What needs to come down?
This is where you identify what needs to be reduced or removed.
→ Sales cycle length.
→ Pipeline stall rates.
→ Customer churn and unwanted attrition.
→ Long lead times.
Each of these is a cost your customer is paying right now.
5. What needs to move faster?
End with acceleration.
→ Deal velocity
→ Innovation cycles and time to market
→ Decision pace
→ Cultural integration between companies
Every executive I meet feels the pressure of speed. When you ask about it, you meet them exactly where that pressure sits.
Something shifts in the room when you lead with these questions. The customer starts thinking out loud, and you become the person helping them think.
I often share this line with sales teams: when we say it, it is sold; when the customer says it, it is gold.
These five questions are how the customer ends up saying it.
Which of these five questions would change how you walk into your next customer conversation?
